3,000

Long-Lay and Special Hazard Pre-Plans Shared

Independence shares detailed long-lay maps—such as a 3,000-foot lay from hydrant to structure—so mutual aid companies can execute without guessing.

7 Agencies Using One Platform

Regional adoption spans about six to seven in-county agencies (plus neighboring counties), supporting daily cross-jurisdiction responses.

Schedule-First Approach that Keeps Up

With roughly 5,000 annual calls, Independence prioritizes scheduling and staffing visibility that can keep up with operational tempo.

The Story

Background

Mutual aid is a daily reality for Independence Fire District in Kenton County, Kentucky. Crews and neighboring departments routinely cross county boundaries, making consistency in unit tracking, pre-plans, inspections, scheduling, and reporting essential.

Challenge

Independence needed a way to improve real-time visibility during incidents across jurisdictions, standardize pre-plans so incoming companies could operate confidently, replace paper-based inspection workflows that were hard to track over time, and strengthen documentation quality without overwhelming the line.

Solution

Independence built a connected regional workflow in First Due: mutual aid run cards and unit tracking for response visibility; Pre-Incident Planning for shareable maps (including long-lay plans); Fire Prevention / Inspections to replace triplicate paper forms; Scheduling and dashboards to increase transparency and create repeatable officer workflows; and ePCR with AI-enabled QA/QI to strengthen documentation and patient care review.

Results

Instead of relying on binders and disconnected systems, Independence can publish updates once and make them available to every First Due agency responding into the district. Second-in companies can arrive with the same long-lay plan Independence uses, inspectors can review prior years to spot repeat issues, and officers can use dashboards as a one-stop workflow hub. After a cautious start to ePCR, the rollout matured into a smoother adoption with improved documentation quality and QA/QI catch rates.

Make scheduling the place your whole operation starts.

Independence sees Scheduling as the “highest-stakes” workflow—because it touches where people work, overtime, and pay transparency. First Due Scheduling & Personnel helps departments build rules-driven shift boards, improve transparency, and turn schedules into a single source of truth for reporting and day-to-day operations.

Scheduling—there’s so much capability in that, and it’s so customizable you can make it do what you want.

Independence also uses dashboards for repeatable officer workflows—so critical resources (policies, forms, and guidance) are always one click away.

In their own words:

  • How do you manage mutual aid across jurisdictions?
    • Mutual aid is built through CAD run cards that determine who responds, in what order, based on incident type—then specific units can be requested as needed.
  • What changed once neighboring agencies shared the same platform?
    • Unit tracking was an early win for seeing where responders are and where they’re coming from, followed by efforts to standardize pre-plans and incident coding so data stays valid.
  • Can mutual aid crews actually use your pre-plans?
    • Yes—responding agencies on the platform can view pre-plans during responses and use them for training on target hazards and expectations.
  • What’s a real example where shared pre-plans matter?
    • A long-lay map of about 3,000 feet shows exactly how engines should stage and deploy hose; a mutual aid department pulled the plan and began using it too.
  • How did inspections improve?
    • Independence moved from triplicate paper copies that were easily lost or damaged to digital inspection history that crews can review for the last 2–3 years to spot trends.
  • Where do you see future efficiency gains in prevention?
    • Food-truck inspections—Independence wants regional reciprocity so businesses aren’t re-inspected under identical standards at every event.
  • Which module has been most valuable day-to-day?
    • Scheduling—because it’s customizable and becomes the foundation for transparency around what members have and request.
  • How do you use dashboards beyond analytics?
    • As a workflow hub that centralizes documentation, policies, resources, and task lists for repeatable scenarios like employee injuries.
  • What was the experience like moving to ePCR?
    • There was initial trepidation from early-adopter experiences elsewhere, but the module matured; Independence started in July, customized it to prior workflows, and saw minimal pushback.
  • What’s changed with QA/QI since ePCR?
    • AI-enabled QA/QI is catching issues the team used to miss, improving documentation and supporting better patient care review.
